Decision-making at work do we need a nudge in the right direction Viewpoint careers advice blog
Decision-making at work â" do we need a nudge in the right direction Humans are prone to making irrational decisions based on deep-seated biases. Can the application of nudge theory harness those influences to help boost employee wellbeing and productivity in the workplace? We all like to think of ourselves as the masters of our own destiny, navigating our way through life by making independent choices. But is this really the case? According to psychology experts, we make some decisions using a subconscious autopilot that has nothing to do with thinking things through logically. Instead, weâre inclined to make irrational choices based on deep-seated biases like peer pressure, fear of missing out or an aversion to information overload. Nudge theory â" first brought to prominence in 2008 by Richard H. Thaler and Cass R Sunstein in their book Nudge: Improving Decisions about Health, Wealth, and Happiness â" aims to harness this phenomenon. How have we been nudged so far? By making small tweaks in how options are presented to individuals, nudge theory deliberately plugs into humansâ irrational decision-making processes to help steer people towards decisions that will benefit them. Behavioural economist Jordan Birnbaum explains that the underlying reason for our irrational choices is a tendency to take short cuts. He says: âDaniel Kahnemanâs 2011 book Thinking, Fast and Slow outlines two types of thought that we all engage in. System one is fast, emotional, impulsive, intuitive. System two is slow, reflective, logical, thoughtful. Most of us stick with system one. Itâs not lazy â" itâs energy efficient. If you used system two for every decision, youâd be exhausted by breakfast.â Nudge theory has gained support at the highest levels. In the UK, the Governmentâs Behavioural Insights Team, or Nudge Unit as it was dubbed, sent out tax bill reminders that had been amended to include a line informing the recipient that nine out of 10 people paid their taxes on time. This programme of small changes, leveraging the power of peer influence, saw £210 million in overdue tax paid into the Treasury. Birnbaum recounts another example that makes use of human bias towards choosing the status quo. âIn Germany, you have to tick a box to opt in to organ donation and the take-up rate is 12 per cent. In Austria you have to actively opt out and the rate is 99 per cent. Thatâs because people will tend to go with the default option. Itâs still a free choice, which should be a defining quality of a nudge, but this demonstrates their impact.â Will nudges make us more rational at work? With these sorts of results, itâs little wonder HR professionals are considering nudges to influence choices that could potentially benefit employees and the organisations they work for. Leading Silicon Valley companies were among the first to apply nudge theory to increase the productivity and happiness of their employees. Birnbaum believes other companies will follow suit. âThere are endless applications that leverage our built-in irrationality,â he says. âTake, for example, the fact that humans are twice as motivated to avoid losses as we are to secure gains. So, if you lose US$20, that experience is twice as powerful as gaining US$20. It should be the same level of impact, but we just arenât wired that way. âNow, say HR is encouraging managers to develop their leadership skills. You could tell them to think of the career advancements they could gain by improving as a leader. Or you could talk about the advancements they stand to lose by not improving as a leader. Changing a couple of words makes the second approach twice as motivating because of what we know about the human psyche.â HR professionals might also use nudge theory to help staff make better financial decisions. Duncan Brown of the Institute for Employment Studies led a research project for the Chartered Institute of Personnel and Development that examined how behavioural insights might be used to do just that. He found that one way this can be achieved is by understanding that people are put off by too much information â" âcognitive overloadâ. Offering employees fewer, simpler options around pension fund choices, for example, can overcome this. Employees less stressed about finances are better engaged and motivated, he adds. Could nudge theory drive diversity, inclusion and wellbeing? Another specific area where HR professionals could make use of nudge is in tackling gender balance. Dorothy Dalton, CEO of 3Plus International, an HR consulting firm that provides specialist services to attract, retain and promote female talent, says: âBusiness language and behaviour, as well as definitions of corporate success, tend to be male coded. So itâs important to include photos and testimonials of female employees, especially those who work outside stereotypical female functions, to send more positive signals. Showcasing the profiles and successes of senior women as brand ambassadors is just one nudge that helps overcome the unconscious bias that leadership is a male activity.â HR professionals can also nudge staff towards a healthier lifestyle. Ruth Tongue and Lucy Faulks of Elevate, a company that helps organisations improve the wellbeing of their workforce, point out that 50 per cent of UK workers say theyâve experienced anxiety or burnout in their current job, leading to feelings of demotivation and disconnection. âWhether itâs putting fruit in common areas or offering subsidised gym memberships, there is always more that can be done to tackle these issues. While employees should all be free to make their own choices, giving them an invisible helping hand towards making healthier ones can only be a good thing.â Could nudge theory work in practice? Some managers might claim theyâre already using nudge theory on an instinctive level, but Pelle Guldborg Hansen, a behavioural scientist at Roskilde University in Denmark, and Chairman of the Danish Nudging Network, isnât impressed. âManagers tell me this, but then you follow them for a day or two and itâs clear that they havenât,â he says. âThey may be using various behaviourally informed strategies, but they often rely on intuition and cannot apply it systematically.â Robbie Tilleard is a Senior Advisor at the Behavioural Insights Team, which is now a social purpose company jointly owned by the UK Government, its employees and the innovation charity Nesta. He says: âAt a micro level, anyone can try to apply nudge theory. It depends on the context and the organisation, but weâd say that resources and expertise are required to implement and evaluate it successfully. One approach to nudge strategy implementation is to start small and expand. âA company we worked with started with outlines of footsteps on the floor that led to the stairs instead of the lift. The evidence collected showed an increase in footfall on the stairs, leading to a mandate for further nudges across the wider organisation.â Nudge methods could even be used by HR professionals to change ingrained work habits. Tilleard explains: âAn Australian employer we worked with had a strong 9-5 culture but wanted to encourage more flexible working hours. Changing default time settings in Microsoft Outlook calendars to include hours outside of that framework, prompting managers to discuss flexible working, and releasing data about people adopting flexible hours all had an impact. After just a couple of months there was a 7.1 per cent increase in flexible working.â However, despite good intentions, some employees will find nudge theory intrusive or patronising, while others will ask if employers should be engaged in influencing decision-making at all. Tilleard advises that careful design of nudges is key, with a âdeep understanding of the contextâ. And, if possible, they should be co-designed with the target audience. Like most experts in this field, Philip Ebert, Senior Lecturer at the University of Stirling and co-author of a paper on nudge theory, points out that organisations have always influenced employeesâ decision-making. âWhile I think, in general, nudging is here to stay, there will no doubt be certain uses of nudges that are not acceptable. There are difficult and complex debates ahead of us about the ethics of nudging.â Did you enjoy this blog? Growing a Sustainable Career
Growing a Sustainable Career Abbie Banner graduated from the University of Exeter, Penryn Campus, with BSc Zoology in 2018. She is currently GBP Campus Sustainability Project Coordinator (Cornwall). Go Green Week is happening on the Streatham Campus 18th 22nd March. Abbie Banner, Exeter Alumn and current Campus Sustainability Project Coordinator (Cornwall) My role is based in the Environment and Sustainability Institute at the Penryn Campus, and I work with all four institutions on the campus: the University of Exeter, Falmouth University, Falmouth Exeter Plus (shared campus service providers) and the Studentsâ Union (FXU). I ensure that each of the organisations can support and contribute to making sustainability the norm on campus â" this means something different most days. From data handling for creating a âsustainability dashboardâ for the campuses, to researching best practice for handling commercial food waste. Along with assisting with restructuring of our campusesâ sustainability governance, to ensuring practices are in line with the Universityâs biodiversity policy. ..being immersed in life by the sea in Cornwall, based on a small, green campus away from the city life I was used to, strengthened my desire to be involved in sustainability within my career. The summer before beginning University I switched to a plant-based diet. It was my research through this change that opened my eyes to the damage that humans cause to the environment. My personality type is âadvocateâ which means that I need to feel Iâm making a difference to the world, including through my career, so sustainability is the perfect platform for this. Also, being immersed in life by the sea in Cornwall, based on a small, green campus away from the city life I was used to, strengthened my desire to be involved in sustainability within my career. I honestly had almost zero extracurricular commitments for the first couple of years at University. It wasnât until I gained some confidence at the end of my Second Year, when I became more involved and started to gain some relevant experience. There are so many ways to be involved in sustainability on campus as a student. I dived into the deep end and ran for Environment and Ethics Officer in the Leadership Team of FXU. I was lucky enough to win this student-elected role, which was voluntary and part-time alongside my degree. I also participated in Grand Challenges: Food for Thought as well as the Green Consultants programme. As Environment and Ethics Officer, I presented two âmotionsâ at FXUâs AGM. Both motions voted to pass, which included to ban all plastic straws on campus, and to halve the number of single-use plastic water bottles on campus. Through the Green Consultants programme I had the opportunity to work with Fifteen Cornwall, Jamie Oliverâs restaurant at Watergate Bay with a âpositive for the planetâ ethos. My team completed a waste audit, analysing 3 years of bills to output infographics and suggested implementations. This felt like my first experience of âreal lifeâ work, and a year later I am on the other side Green Consultants acting as the client for several on-campus projects. One piece of advice I would give to anyone wanting to be more sustainable: Make more conscious decisions. We lead habitual lives in which itâs easy to make subconscious unethical and unsustainable choices in our daily lives. I hold my hands up and admit that I am not perfect and believe each to their own personal journey towards a more environmentally-friendly lifestyle. Here are some practical conscious decisions you can make as a consumer: Find a zero-waste/ plastic-free shop near you for food like oats, pasta, rice, oil and sugar Take your money out of fossil fuels and switch to a renewable energy supplier such as Ecotricity or Bulb Choose vegetarian and vegan options more often to reduce your carbon and water footprint Go to vintage, charity shops and clothes swaps for some cool second-hand clothing pieces Recycle the pesky non-recyclables such as crisp packets, pens and toothpaste tubes at a local Terracycle point I believe there is only going to continue to be a rise in the number of jobs within this sector, with more organisations jumping on the green band-wagon. I believe there is only going to continue to be a rise in the number of jobs within this sector, with more organisations jumping on the green band-wagon. When my role comes to an end this summer I am eager to go back to the roots of the environmental movement for some time, looking at eco-living, minimalism and incorporating slow-living principles into my lifestyle. Most importantly for me I am looking forwards to spending time with family and friends as well as some travelling before deciding on my next steps.
